When the Right Advisory Outcome Is Not a Fix
Most advisory engagements have an assumed direction. The business has a problem. The advisor helps fix it. That's the model, and most of the time it holds.
But not always.
When the numbers point the other way
The engagement started as a turnaround brief for a private equity-backed business. Operational improvement. A clear scope. A defined outcome.
What the work revealed was different. The unit economics didn't support the model at current scale. The market had moved in a direction that would require capital the business didn't have access to at a return that didn't justify raising it. The constraints were structural, not operational.
You can redesign a process. You can tighten a margin. You can't fix the underlying economics of a business model that no longer fits the market it's operating in.
What honest advisory looks like
The temptation in that situation is to find something that looks like a fix. A restructuring plan. A cost reduction programme. A growth initiative that could, in optimistic conditions, change the picture.
The more useful thing is to say what the numbers are actually saying. Not to validate a decision already made. Not to produce a report that gives cover for a conclusion the business wants to reach. To put the real picture on the table and let the people with accountability decide from a clear position.
That's a harder conversation to have. It's also a harder one to find someone willing to have with you.
The principle
The value of an advisor isn't in confirming what a business already believes. It's in bringing an outside read that's accurate, even when accurate is uncomfortable.
In that engagement, the recommendation was to close. It was the right outcome. The business had the information it needed to make the decision clearly.
